From workaround to workflow

An enterprise services-estimation tool had become so painful that users abandoned it for offline spreadsheets — returning only at the very end to submit. I led an end-to-end UX discovery that reframed the problem for leadership and redirected the roadmap toward fixing core workflow integrity.

Context

A tool at the center of a high-stakes process

The estimation platform sat at the heart of a sales-to-delivery process for a global enterprise-software company. It was meant to speed estimation, improve accuracy, and protect margin — but the experience had degraded to the point where users routed around it entirely.

Instead of jumping straight into user interviews, I designed a multi-layered discovery that first built a shared organizational baseline — a single definition of the users, a structured body of evidence, and a usability baseline — before involving end users. That sequencing is what let the findings land with leadership later.

The Challenge

A tool people avoided — and no shared understanding of why

The experience was so compromised that users completed estimates offline in spreadsheets and logged in only at the end to submit.

Siloed teams

Internal product teams, the external platform vendor, and engineering operated in silos with little shared accountability.

Anecdotal feedback

The organization relied on scattered, anecdotal complaints rather than structured, prioritized user signal.

No unified user definition

There was no single, agreed definition of who the users actually were or what their core workflows required.

Approach

Three layers of evidence, built to earn alignment

Rather than a single research method, I ran three layers that reinforced one another — establishing a baseline, mining what already existed, and then validating with real users across the globe.

Phase 1 · Baseline & Alignment

Establish a shared foundation before evaluating

  • Deep discovery & context: participated in end-to-end capability demos to separate out-of-the-box functionality from custom development, and reviewed technical architecture, strategic roadmaps, prior workshops, and Jobs-to-be-Done.
  • Global persona standardization: partnered with Product to audit and consolidate fragmented, workstream-by-workstream role definitions into a single "source of truth" — so UX, Product, and Engineering were designing for the same user reality (sellers, engagement managers, delivery leaders, operations, and leadership).
Phase 2 · Evidence

Mine what exists, then evaluate the interface

  • Proactive data mining: analyzed 1,600+ organic support requests from the live operations channel — working through a five-year archive, focused on the most recent year — grouped by area, impact, severity, and issue type (UX, Process, Data). I reviewed the compiled evidence with Product, SMEs, and the vendor to assign early ownership.
  • Expert heuristic audit: a screen-by-screen evaluation of the estimator creation flow against usability heuristics — system visibility, error prevention, cognitive load, and match with the real world — producing 30+ prioritized findings, each paired with a concrete, low-effort recommendation.
  • Global qualitative research: partnered with Change Management to recruit, then ran 1:1 interviews across all regions (AMER, EMEA, APAC, LATAM) to validate the audit and support-data findings against real human context.
Phase 3 · Synthesis & Action

Turn evidence into a shared, funded plan

  • Executive storytelling: synthesized the three evidence layers into one narrative and delivered an executive readout to global leadership, Product, and SMEs — shifting the story from "the system is broken" to "here is exactly why it breaks, and how we fix it."
  • Cross-functional accountability: consolidated every validated finding into a single Master Implementation Tracker that became the foundational backlog for the program.

All validated findings were consolidated into one centralized, cross-functional accountability matrix. It became the foundational backlog for the program, dictating immediate "quick wins" and scoping the longer-term redesign.

Reflection

What I took from it

The hardest part wasn't finding the problems — it was building shared accountability for them. The real unlock was sequencing: establishing one agreed definition of the user and one prioritized, jointly-owned backlog meant that by the time leadership saw the findings, there was nothing left to argue about — only decisions to fund.
